Xero Integration: What NZ Businesses Should Automate First

Xero is one of the most connected accounting platforms in New Zealand — but most businesses are only using a fraction of what it can do. Here is where to start if you want to stop manually creating invoices, chasing payments, and reconciling transactions.

Most NZ service businesses we work with have Xero. Most of them use it to send invoices, reconcile the bank feed, and not much else. That is roughly 20% of what Xero can do when it is properly connected to the other tools in the business — and the 80% they are not using is where most of the manual work lives.

The connection work is not complicated in principle. Xero has a clean API, integrates with most common NZ business platforms, and the patterns are well understood if you have done it before. The reason most businesses have not done it is that it never quite makes it to the top of the list. This post is about where to start — and more importantly, how to avoid the mapping mistakes that turn a quick win into an accounting problem.

Start by watching where the manual work actually happens

Before you think about integration, watch where data is moving by hand. In almost every NZ service business we audit, the answer is the same: invoicing. A job is completed. Someone opens Xero, creates a new invoice, types in the client name, copies the line items across from the quote or the job management system, selects the account code, checks the GST treatment, and sends it. Then they follow up when it goes overdue. Then they mark it paid when the bank feed shows it cleared.

Every step after 'a job is completed' is automatable. When Fergus, ServiceM8, simPRO, or your custom platform marks a job complete — or hits a billing milestone — Xero can receive a fully-formed invoice without a human touching it. The client details, line items, account codes, and GST treatment all flow from the job record. The invoice appears as a draft for review, or goes out directly, depending on how you want to work.

A trades business we worked with was spending around two hours a week creating invoices manually. After connecting their job management system to Xero — a four-week project — that dropped to fifteen minutes of review. The invoices are more accurate because they pull directly from the job record rather than being typed, and they go out sooner because there is no batching step at the end of the week.

The integrations that create real value, in rough order of priority

Job or project management → Xero invoice

This is the right starting point for almost every NZ service business — trades, consultancies, agencies, professional practices. Map the job completion trigger to invoice creation in Xero, with account codes, GST, and client details flowing from the job record. The mapping step takes longer than the technical work, but it only happens once.

CRM → Xero contact sync

New clients created in HubSpot, GoHighLevel, or your CRM should appear in Xero automatically. Updates to contact details — company name, address, IRD number — should flow both ways. The immediate benefit is that you never re-enter a client's details. The downstream benefit is that every Xero automation that depends on contact data works correctly from the start.

Payment confirmation as a workflow trigger

When Xero marks an invoice paid via the bank feed, most businesses treat that as the end of the transaction. It does not have to be. Payment can update a CRM deal stage, send a thank-you message to the client, trigger the next project phase, or notify a supplier. Most businesses stop at bank reconciliation and miss everything that payment confirmation could set in motion.

Shopify or e-commerce → Xero reconciliation

For NZ online retailers, the daily Shopify-to-Xero reconciliation is one of the most consistently painful manual tasks we see. The integration maps each type of sale to the correct Xero account — by product category, payment method, with NZ and international GST handled correctly, refunds mapped properly. Set it up once and the daily task disappears permanently.

Where most Xero integrations go wrong

Connecting to Xero is not the hard part. The API is clean and well-documented. The hard part is the mapping — which account code does this line item belong to, how is GST handled for this type of transaction, what happens when the client already exists in Xero, what do we do when an invoice reference conflicts with an existing one.

These questions have specific, correct answers for your business. Getting them wrong creates accounting problems that your bookkeeper or accountant has to untangle — which usually takes longer than the integration took to build. We see this most often when integrations are rushed without a proper chart-of-accounts mapping session at the start.

  • Map your chart of accounts before a line of code is written — know exactly where each transaction type belongs
  • Decide on draft versus auto-send for invoices — most businesses start with draft-and-review and automate the send after a few weeks of confidence
  • Test with real transactions, not synthetic data — GST edge cases and rounding errors only appear with actual business data
  • Build error alerting from day one — you want to know when the integration fails immediately, not three weeks later during a reconciliation
  • Document the mapping decisions — so when the accountant asks why something was coded a certain way, there is a clear answer

The goal is not to have Xero do more things. It is to have the rest of the business feed Xero automatically — and have Xero trigger the next thing without anyone having to remember.
